How the math works
Lost a month = DMs × share who would buy with a fast reply × share you lose at your reply speed × average order value
It only counts shoppers who already messaged you. It leaves out repeat orders and bigger carts from good recommendations, so the real number is usually higher.
What your reply speed costs
These are our estimates, and deliberately softer than the research. Sales studies found that a reply within an hour makes a buyer about 7 times more likely to convert than a slower one, and waiting a day or more makes it 60 times less likely. Harvard Business Review, via HubSpot
Where the other numbers come from
- 10% buy with a fast reply. Retailers report AI-led shopping conversations converting at up to 14%, against 2 to 3% for sites without chat. We start lower to stay conservative. iAdvize, via Gladly
- ₹1,500 average order. A typical order value for Indian D2C fashion and beauty brands. Worldwide, Shopify stores average about $85 to $92 per order (Littledata, via Ringly). Change it to yours.
- Most brands reply slowly. Even airlines, among the fastest on social, left 68% of customer questions in Instagram comments unanswered in 2025. Emplifi, 2025
And shoppers want to buy this way: 72% of people are more likely to buy from a brand they can message. Kantar for Meta, 2026
Questions
How do I calculate revenue lost from Instagram DMs?
Take the DMs you get a month, multiply by the share who would buy with a fast reply (about 10%), then by the share of those sales you lose at your usual reply speed, then by your average order value. The calculator above does this for you.
How much does a slow reply cost?
More than most brands think. Sales research found a reply within an hour makes a buyer about 7 times more likely to convert than a slower one, and waiting a day or more makes it 60 times less likely. This calculator uses softer estimates: 25% of sales lost within an hour, 60% after a few hours, 85% by the next day.
What's a good DM-to-order conversion rate?
Retailers report AI-led shopping conversations converting at up to 14%, against 2 to 3% for sites without chat. This calculator starts at 10% for DMs answered in minutes, and you can change it.
