The Black Friday DM playbook for Shopify brands
Black Friday traffic doesn't only hit your checkout. It hits your DMs, all at once, with the same twenty questions. Here's how to be ready before November 27.
Over Black Friday and Cyber Monday 2025, Shopify merchants sold $14.6 billion, up 27% on the year before, and sales peaked at $5.1 million a minute just after noon Eastern on Black Friday. In the US, Adobe counted $11.8 billion in online spend on Black Friday alone and $14.25 billion on Cyber Monday.
Most brands plan their ads, their discount codes and their checkout for that rush. Far fewer plan for what happens in their DMs, where the same shoppers show up first with "is the code working?", "will it arrive before Christmas?" and "do you have this in M?".
This year Thanksgiving is Thursday, November 26, Black Friday is Friday, November 27 and Cyber Monday is November 30. Here's how to get your Instagram, WhatsApp and Messenger inbox ready.
Why DMs matter more on Black Friday
Two things change during sale week:
- Volume spikes all at once. A story, a reel or a paid ad can send hundreds of messages in an hour, and most of them are the same few questions.
- Patience drops. Shoppers are comparing deals across tabs. If you take three hours to reply, the discount they wanted is in someone else's cart.
A DM during sale week is a shopper with their card out. Treat the inbox like a second checkout.
Two weeks before: prepare your answers
Write down the questions you'll get, and the exact answers, before the rush. Most sale-week DMs fall into six groups:
| Question | What to prepare |
|---|---|
| "Is the sale live? Does the code work?" | Start and end times in each time zone, the code, what it excludes |
| "Do you have this in my size or color?" | Live stock, not a spreadsheet from last week |
| "Will it arrive before Christmas?" | Your shipping cut-off dates by method and region |
| "Can I return it if it doesn't fit?" | Holiday return window and how to start a return |
| "Which one should I get?" | Two or three best-sellers per category, with a one-line reason |
| "Where is my order?" | A tracking link the shopper can open without logging in |
The stock question is the one that breaks most often. Stock moves fastest during the sale, so any answer typed in advance goes wrong by Saturday. Whatever answers your DMs needs to read your live Shopify inventory.
One week before: warm up the inbox
- Build an early-access list in DMs. Post a story asking people to reply with a keyword for early access. Everyone who replies is now inside a conversation you can message when the sale opens.
- Pin the basics. Put sale dates, shipping cut-offs and returns in your Instagram story highlights and your WhatsApp catalog, so some shoppers answer themselves.
- Decide who handles what. Product and order questions can be answered automatically. Complaints, damaged items and anything unusual should reach a person, with the full chat history attached.
During the sale: reply fast, always with a link
The rule for sale week is simple: every reply should move the shopper one step closer to checkout.
- Answer the question they asked first. "Yes, the code works on everything except gift cards" beats a greeting and a menu.
- Always send a link. The exact product in the right size, or a cart link with the item already added. A reply without a link makes the shopper go searching, and many won't.
- Recover carts in the same chat. If someone asked about a product and didn't buy, a follow-up a few hours later in the same thread converts far better than a generic email.
- Watch the peak hours. Shopify's peak in 2025 was just after noon Eastern on Black Friday, and Adobe saw US spending peak between 8 and 10 p.m. on Cyber Monday. Make sure replies are instant in those windows, not queued for the morning.
After the sale: answer "where is my order?"
The DMs don't stop on Cyber Monday. They change. The week after BFCM is when "where is my order?" and "can I exchange this?" take over. Brands that send shipping updates as a two-way chat, where the shopper can reply "will it come Friday?" and get an answer, take a lot of that load off their team. We wrote up the full approach in how to cut "where is my order?" tickets.
Measure what the DMs earned
After the weekend, look at:
- Revenue from conversations: orders that came after a DM, by channel
- Response time at peak: how long the busiest hours actually waited
- Questions that didn't convert: the sizes, colors and products people asked for that you didn't have, which is next year's stock plan
If you can't see those numbers today, that's the first thing to fix before November 27.

FAQ
When is Black Friday 2026?
Black Friday 2026 is Friday, November 27, the day after Thanksgiving on Thursday, November 26. Cyber Monday is November 30.
How do I handle hundreds of Instagram DMs during a sale?
Prepare answers to the six questions most shoppers ask, use an AI sales agent that answers from your live Shopify stock and orders, and send anything unusual to a person with the chat history attached.
Should I reply to Black Friday DMs with a discount code?
Answer the question first, then send the product or cart link. Add the code if they asked about it or if it's the one thing between them and checkout. Leading every reply with a code trains shoppers to wait for one.

Expect "where is my order?" and exchange questions. Send shipping updates as a chat the customer can reply to, and keep holiday return details ready.
