How to cut COD returns with WhatsApp confirmation
Most returned COD parcels were never really wanted. One WhatsApp message before dispatch catches them. Here is exactly how to set it up.
Cash on delivery is how India shops online. Razorpay puts COD at 60 to 65% of all e-commerce orders in India, citing ET Prime Research (Razorpay). It is also where most returns come from: the same Razorpay guide says 25 to 30% of COD orders end up returned to origin, against 2 to 3% of prepaid ones.
You can't drop COD without losing sales. You can stop shipping the orders that were never going to be accepted. That is what a confirmation step does.
Why COD orders come back
A COD buyer has paid nothing, so walking away costs them nothing. The common reasons a parcel gets refused or returned:
- An impulse order the buyer forgot about or regrets
- A wrong phone number or an incomplete address
- The buyer isn't home, or doesn't have cash ready
- They found it cheaper elsewhere while waiting
- Delivery took longer than they expected
- A fake or test order
Every one of these is visible in the first few hours after the order, if someone asks.
What a returned COD order costs
You pay to ship it out and you pay to bring it back. Add packaging, COD handling charges, and stock that sits in transit for a week when it could have sold to someone else. A refused parcel often costs more than the margin on the order it replaced.
The playbook
1. Confirm every COD order before it ships
Send the confirmation within minutes of the order, while the buyer still remembers it. Don't pack or hand over anything until you have an answer. WhatsApp works better than a phone call here: buyers read it on their own time, and your team doesn't spend the day dialling.
2. Keep the message short and specific
Name the product, size, price and payment method, so the buyer can spot a mistake at a glance. Ask for one clear reply.
If you send from the WhatsApp Business API, this first message has to be an approved template, because you are messaging first. Once the buyer replies, you can answer freely in the same chat.
3. Have an answer ready for every reply
- "Yes": mark it confirmed and ship.
- A question: answer it right away. Delivery date, size, returns. A slow answer here turns into a refusal at the door.
- "Cancel": don't ship. You just saved two shipping fees.
- Wrong address or number: fix it in the chat before dispatch.
- No reply after a few hours: call once, or hold the order. Don't ship blind.
4. Nudge toward prepaid, gently
Some buyers pick COD out of habit. If you run a prepaid offer, like free shipping or a small discount for paying online, mention it once in the confirmation chat. Never make COD feel like a punishment, or you lose the sale.
5. Track it every week
Count four numbers: COD orders placed, confirmed, held or cancelled before shipping, and returned to origin. Compare your return rate the month before and after you start confirming. That number is the case for keeping it.
Doing this for every order
At 10 orders a day, one person on the WhatsApp Business app can manage it. At 100, it becomes a full-time job, and confirmations slip on weekends and late nights, which is exactly when impulse orders come in.
That's why we built COD confirmation into Pipr. Every cash on delivery order gets a personal WhatsApp message right after checkout.
Pipr answers the buyer's questions from your live Shopify store, flags orders with no reply, and hands cancellations to your team with the full chat. See how WhatsApp COD confirmation works.
