How to sell on Instagram DMs: a playbook for D2C brands

Your best customers already message you on Instagram. Most brands answer late, answer vaguely, or never send a link. Here's how to turn those DMs into orders.

Someone who sends your brand a DM has done something rare: they stopped scrolling, picked a product and asked a question. That's the most interested shopper you'll meet all day.

Then most brands answer six hours later with "Hi! DM'd you the details 😊" and no link. The shopper has moved on.

Here's how to treat DMs like what they are: a store visit.

The 24-hour rule

Meta's Instagram Messaging API gives you 24 hours to respond after a person messages your account (Meta). If a person on your team needs longer, Meta's human agent tag gives them more time. Otherwise the window resets only when the shopper messages again.

But 24 hours is the deadline, not the goal. The shopper asking "is this available in M?" at 11pm is deciding now. Answer in minutes, and you're the store that was open.

The five questions every buyer asks

Read a hundred DMs to any fashion, beauty or home brand and you'll see the same five questions, in different words:

  1. Price. "Price?" or just "pp". Still the most common DM on Instagram.
  2. Availability. "Is this in stock in M?"
  3. Fit or suitability. "Does it run small?", "Will this work for oily skin?"
  4. Delivery. "How long to Austin?", "Do you ship to Dubai?"
  5. Trust. "Is COD available?", "Can I return it?"

Write a great answer to each, for your top 20 products. That alone will lift your DM conversion, because the answer is right, specific and fast.

A DM that answers the question but doesn't send a link leaves the shopper to find the product themselves. They won't.

  • Link to the exact product, not your homepage
  • If you can, link to the variant they asked about, size or shade already selected
  • For two or three options, send each one, with one line on why

Then stop. Don't follow up five times. One reminder the next day, if they asked a real question and didn't buy, is plenty.

Turn comments into conversations

Instagram lets businesses send a private reply to someone who commented on a post (Meta). Use it.

When someone comments "price?" or "link" on a reel, reply in their DMs with the answer and the product link. They asked publicly, so a private, useful answer feels like service, not spam. Keep the public reply short too, like "Sent you the details!", so others know to ask.

Some brands ask viewers to comment a keyword ("comment LINEN for the link"). It works, but only if the DM that follows is genuinely helpful. A keyword that triggers a generic message wastes the moment.

Don't lose them between apps

Shoppers move. They ask in your DMs, browse your store, add to cart, leave, and come back days later on WhatsApp. If your team treats each of those as a new person, you ask the same questions twice and miss what they actually wanted.

Keep one view of each shopper: what they asked, what they looked at, what's in their cart. Then the next message can pick up where the last one left off. For the cart part, see how to recover abandoned carts on WhatsApp.

Measure revenue per DM

"We reply to all our DMs" isn't a result. Track:

  • Response time. Median minutes to first reply, including nights and weekends.
  • Link rate. Share of product DMs where you sent a link.
  • Revenue from DMs. Orders that came from a link sent in a chat, and their value.
  • Top asked-about products. The products people ask about most are often the ones that need better photos, a size chart or a spot higher in your store.

That last one is free market research. If 186 people asked whether the linen tee is back in stock, that's your next restock and your next post.

FAQ

How long do businesses have to reply to an Instagram DM?

Through Meta's Instagram Messaging API, apps have 24 hours to respond after a person messages your account. Replying within minutes converts far better than using the full window.

Can I automate Instagram DM replies?

Yes, with tools built on Meta's Instagram Messaging API. Automated replies work within the 24-hour window after a shopper messages you. Keep them specific and hand complex chats to a person.

Should I post prices publicly or answer in DMs?

Both work. Clear prices on posts remove friction, while "price?" DMs give you a chance to start a conversation and send a link. If you answer in DMs, answer fast and always include the product link.
